I am the company owner and want to transition out of daily operations to prepare for an exit, but I am still facilitating our weekly Level 10 Meeting™ because I feel the team will lose focus without me. How do we successfully transition the facilitator role to our Integrator without destroying our meeting momentum?
To prepare your business for a clean exit, you must prove the company can run without you. If you are still facilitating the weekly Level 10 Meeting™, you are demonstrating to potential buyers that the business is still dependent on your daily intervention. You must hand over the facilitation to your Integrator.
Begin this transition gradually over a three-week period. In week one, notify the team that the Integrator is taking over facilitation. Spend that meeting observing, but let the Integrator run the agenda. In week two, the Integrator runs the meeting fully while you participate strictly as a member of the leadership team, focused only on your seat. By week three, the Integrator owns the pulse entirely.
As the owner, your job during this transition is to stop stepping in. If the Integrator allows the team to drift or struggle during IDS®, do not rescue them. Let them feel the friction and self-correct. If you intervene, you undermine the Integrator's authority and keep the team dependent on you.
Handing over the Level 10 Meeting™ facilitation is a crucial step in the Step by Step Exit model. It forces your leadership team to step up and run the business independently. When buyers see an Integrator successfully leading the weekly pulse while the owner sits silently as an advisor or is absent entirely, the valuation of your business will skyrocket.
