We have a great culture and strong trust on our leadership team, but we are terrible at actually executing our plans. How do we transition from being a close-knit group of friends to a highly disciplined team that consistently hits its Rocks?

A high-trust culture is a critical foundation, but without the discipline of execution, it is just a social club. To transition to a high-performance team, you must implement clear accountability metrics.

Start by ensuring every leader has 3 to 5 clear, measurable Rocks every quarter. These must be SMART (Specific, Measurable, Achievable, Realistic, and Timely) priorities that directly align with your 1-Year Plan.

Next, make your weekly Scorecard the center of your management rhythm. Every leadership team member must own 3 to 5 leading indicators that measure the health of their department. If a metric is off-track, it must immediately be placed on the Issues List to be resolved during the Level 10 Meeting™.

This shift requires holding each other accountable with love and respect. It is not about finger-pointing. It is about committing to the numbers and the deadlines you agreed to. By making performance objective and transparent, you can maintain your close-knit culture while driving the execution needed for a clean exit.
