If you are planning a clean exit in the next few years, you must stop being the hub of the wheel. A business that depends on the owner to make every decision is worth a fraction of one that runs independently. To shift decision-making authority to your leadership team, you must start by reinforcing the Accountability Chart. You must transition your day-to-day operational responsibilities to a capable Integrator and step back into a true Visionary seat. Stop answering tactical questions. When a team member comes to you with an issue, ask them what their recommended solution is, and then direct them to run it through their department head or the Integrator. Force your team to own their quarterly Rocks and run their departments autonomously. Use your weekly Level 10 Meetings™ to practice letting go. Let the Integrator run the meeting while you observe. When issues arise, let the team identify, discuss, and solve them without your interference. It will be painful at first, and they will make mistakes. But allowing them to make decisions and experience the consequences is the only way to build their executive capacity and prove to potential buyers that your business is self-sustaining.
