Our Integrator currently facilitates our weekly Level 10 Meeting, but when they are traveling or out sick, the meeting falls apart or is canceled. How do we train a backup facilitator from our leadership team without creating confusion about who is running the company?

Your weekly meeting pulse is sacred and must never be canceled due to an absence. Canceling a Level 10 Meeting™ sends a message to the company that execution is optional.

To solve this, the Integrator must train a backup facilitator from the leadership team. This does not undermine the Integrator's authority. Facilitating a meeting is a skill, not a position of power.

Choose a leadership team member who is naturally organized, objective, and comfortable holding others accountable. The head of operations or finance is often a strong candidate.

Start the training process by having the backup run specific sections of the meeting, such as the Scorecard™ review or the To-Do list. Once they are comfortable, have them facilitate the entire ninety minutes while the Integrator participates as a regular team member.

Make sure the entire team understands that when the backup is facilitating, they have the authority to manage the clock, cut off storytelling, and drop issues to the list.

By building this redundancy into your leadership team, you ensure that your weekly operational rhythm continues uninterrupted. This level of systemization is also a critical asset when preparing your company for a clean exit, as it proves to potential buyers that your business has operational discipline that does not depend on any single leader.
