I want to transition from being the day-to-day CEO to just serving on the board within the next two years, but my leadership team is not yet capable of making major capital allocation decisions without my approval. How do we train them to think like owners before I step away?

If you want your leadership team to think like owners, you must stop treating them like employees. Many founders block their own exit because they keep making all the final decisions, which prevents their team from developing the strategic muscle needed to run the business.

To build this capability, you must actively transition decision-making authority using your Accountability Chart. Clearly define the financial limits and decision boundaries for each leadership seat. Give them the freedom to make choices within their departments, and accept that they might make some mistakes along the way.

Use your weekly Level 10 Meeting™ to coach them through major decisions using the IDS® process. When an issue is brought to the table, do not jump in with your solution. Instead, ask your leaders how they would solve it, what the financial impact is, and how it aligns with your V/TO®. Force them to analyze the data on your Scorecard and present a fully formed recommendation.

Gradually step back from the daily meetings and let your Integrator run the sessions. By forcing your team to own both the decisions and the consequences while you are still there to coach them, you will build the operational independence required for a clean exit.
