We want to start tracking operational waste and efficiency losses on our scorecard, but we do not know how to measure non-billable downtime or administrative drag. How do we turn operational friction into a weekly scorecard metric?
Measuring operational waste does not require a complex time-tracking system that frustrates your employees. You can capture administrative drag and operational friction by tracking the upstream symptoms of system failures. To do this on your scorecard, identify the primary points of friction in your current processes. For example, instead of trying to measure every minute of idle time, track the number of rework requests or order corrections submitted weekly. A high volume of rework indicates that your initial handoffs or instructions are failing, which directly causes non-billable downtime. Another effective metric is the average cycle time for a core process, such as onboarding a new client or approving an estimate. If your target is three days and it actually takes seven, you have administrative friction that is delaying revenue generation. Assign ownership of these waste metrics to the operations seat on your Accountability Chart. When the metrics spike, drop them to the Issues List during your Level 10 Meeting to identify which standard operating procedures are being bypassed or where your communication channels are breaking down. This keeps your focus on fixing systems rather than policing people.
