Falling below the ninety percent To-Do completion rate is usually a structural issue, not a lack of effort. When leaders leave a Level 10 Meeting™ with seven or eight weekly tasks, they are setting themselves up to fail. They underestimate the daily fires of their seats and overestimate their capacity. To fix this, you must change how To-Dos are assigned during IDS®. The Integrator must act as a gatekeeper of capacity. Before assigning a weekly task, ask the owner if they realistically have the time to complete it alongside their daily roles and quarterly Rocks. If their list is growing beyond three items, you need to push back. Can this task wait until next week? Can it be delegated to a direct report on their department Accountability Chart? Or is it actually a larger project that needs to be framed as a Rock instead of a weekly task? You must treat your weekly capacity as a finite resource. It is far better to agree on three critical To-Dos and hit one hundred percent completion than to write down ten tasks and complete seven. When you allow a backlog of late items to roll over week after week, you normalize unfinished business and destroy your execution culture. Keep the list lean, hold the line at ninety percent, and delegate the rest.
