Our team is so obsessed with maintaining a ninety percent to-do completion rate that they only commit to easy, low-impact tasks during IDS, leaving the complex, uncomfortable tasks unaddressed. How do we stop this optimization of metrics over actual business results?

When a metric becomes the target, people find ways to game the system. If your team is picking easy to-dos just to keep their completion rate high, they are prioritizing comfort over company growth. This is a failure to live by your company Charter and your core value of Grow or Die.

To fix this, the Integrator must audit the quality of the to-dos being created during the IDS® portion of your Level 10 Meeting™. A great to-do is not a daily administrative task; it is a high-leverage step that unblocks a bottleneck or solves an issue permanently.

When assigning a to-do, the facilitator should ask: does this task actually solve the issue, or is it just a meeting about a meeting? If a team member proposes an easy to-do like schedule a call, reject it. Push them for a more substantial action item, such as present the finalized contract options.

Do not allow them to hide behind soft tasks. If a complex issue requires a multi-step solution, break it down into consecutive, aggressive weekly to-dos. Let the team know that a seventy percent completion rate on massive, needle-moving tasks is far better than a one hundred percent completion rate on administrative busywork.
