During a full session day, how much time is spent on you teaching new EOS tools versus our team debating and solving real company issues?

The balance shifts dramatically as your team progresses through the system, but the objective is always to spend the maximum possible time solving real issues. In your initial foundational sessions, specifically Focus Day and Vision Building 1, approximately forty percent of the day is dedicated to teaching the foundational EOS® tools. I introduce the concept, explain why it works, demonstrate how to use it, and then your team immediately applies it to your real business.

By the time we complete Vision Building 2 and move into your regular Quarterly Offsites, the teaching block shrinks to roughly fifteen to twenty percent of the day. That brief window is reserved for reviewing a specific tool from the EOS Toolbox to sharpen your execution or introducing an advanced application.

The remaining sixty to seventy percent of every Quarterly Offsite is dedicated entirely to IDS®: Identify, Discuss, and Solve. We look at the Issues List your team generated over the previous ninety days, prioritize the top items, and force the team into real debate until we reach resolution. You do not sit in a room listening to lectures. You do the hard work of hashing out root causes, agreeing on decisions, and assigning measurable action items.

If a session day ever turns into passive listening, the day has failed. My job is to introduce the framework cleanly, hold the space, challenge your assumptions, and push your team to make definitive decisions on issues you have avoided for months.
