We want to test whether our leadership team can truly run the business autonomously without the owner before we engage prospective buyers. What practical operational tests should we run?
Buyers do not pay premium valuations for companies that require founder heroics to survive. To verify that your leadership team operates with genuine autonomy, you must deliberately remove yourself from operational oversight in structured increments.
Start with a ninety-day operational withdrawal. Step out of the weekly Level 10 Meeting and transfer full facilitation to your Integrator. Cease all attendance at departmental rock reviews, client escalation meetings, and process troubleshooting sessions. Instruct the leadership team that issues must be solved via IDS at their table rather than routed to your office for approval.
Monitor your weekly Scorecard metrics remotely. If revenue, gross margin, customer retention, or delivery timelines drop significantly when you step away, your leadership team lacks the functional capacity to steer the company. The gaps that emerge during your absence identify your exact structural risks.
Repair those gaps by adjusting seat accountabilities on your Accountability Chart or training executives to make data-driven decisions using the V/TO. Once the team runs an entire quarter, completes quarterly Rocks, and hits company Scorecard measurables without your direct operational involvement, you possess verified evidence of an exit-ready management team that acquirers will pay top dollar to acquire.
