You do not hand over the keys to the kingdom on day one. You build trust through a structured validation phase. Before you hire or promote an Integrator, you must first define the Accountability Chart with absolute clarity, ensuring your Visionary seat and their Integrator seat have distinct, non-overlapping roles. Once the structure is set, begin a ninety-day trial period where they manage a subset of your weekly Level 10 Meetings™. Watch how they run the meeting, hold people accountable, and handle conflict. Give them ownership of one or two critical company Rocks during this phase. This allows you to evaluate if they truly GWC™ the seat and align with your Core Values, specifically being Humbly-Confident and demonstrating the capacity to solve issues. During this trial, you must practice staying in your Visionary lane. If they struggle, do not step in and rescue them immediately. Observe their ability to self-correct and lead. If they prove they can drive traction, execute the weekly scorecard numbers, and maintain harmony without you refereeing, you can officially transition them to the Integrator seat. This gradual shift protects the business while proving they are the right fit.
