I am a technical founder running on EOS®, and I struggle to delegate my daily seats because I believe only I have the GWC™ for our complex delivery. How do I systematically build GWC™ in my team so I can exit the day-to-day?
It is common for technical founders to bottleneck their own growth by holding onto delivery seats under the belief that their skills are irreplaceable. To step out of these seats and prepare your business for an exit, you must systematically transfer your knowledge and evaluate your team using the Get It, Want It, and Capacity to Do It framework.
Start by defining the exact responsibilities of the seat on your Accountability Chart. Do not define the seat around your unique genius; define it based on what the business actually needs. Once the seat is clear, look for team members who show the capacity and desire to learn these technical skills.
Your job is to move from operator to teacher. Use your weekly Level 10 Meetings™ and quarterly Rocks to delegate small, structured pieces of your technical workload. Track their progress using clear measurables on your weekly Scorecard. If a team member has the capacity but lacks the knowledge, invest in targeted training. If they truly do not GWC™ the role, you must look outside the organization. Building a business that can run without you is the only way to build true enterprise value.
