One of our original leadership team members is a brilliant technical expert and an incredible individual contributor, but they are completely overwhelmed and failing at leading, managing, and holding their department accountable. How do we transition them out of a management seat without losing them?
This is a classic dilemma for growing companies. You have a loyal, highly skilled individual who has helped build the business, but they lack the desire or capacity to lead and manage people. Keeping them in a management seat is a disservice to them, their direct reports, and the entire organization.
To handle this transition successfully, you must use the Accountability Chart to separate technical expertise from management responsibility. Create a new, highly respected seat on the chart that focuses entirely on their technical or individual contributor strengths. This could be a chief strategist, principal engineer, or senior advisor role.
Sit down with the leader and have a transparent, core-values-driven conversation. Frame the change not as a demotion, but as a strategic alignment of their unique talents. Explain that the company's growth requires dedicated, full-time leadership in their current department, which is distracting them from their true passion and expertise.
Show them the new Accountability Chart. Demonstrate how this new seat allows them to make a massive impact on the company's success and future exit valuation without the burden of administrative management, performance reviews, and hiring.
Most technical experts will feel a sense of relief when offered this path. If you handle the transition with respect, preserve their compensation, and publicly celebrate their new role, you can retain their valuable expertise while building a healthy, scalable leadership structure.
