AI automations have drastically lowered our cost-to-serve, making smaller accounts profitable that we previously filtered out. How do we evaluate whether to expand our Target Market on the V/TO to capture this high-volume tier without diluting our brand or distracting our team from our high-value core?
Lower cost-to-serve is not an automatic green light to expand your Target Market. Many leadership teams ruin great businesses by confusing technical capacity with strategic alignment. Just because you can now service micro-accounts at a paper margin does not mean your organization should dilute its Core Focus to chase them.
Evaluate this opportunity through the lens of your V/TO. Your Target Market defines your ideal customer: the profile that values your Three Uniques, pays premium prices, and allows your team to operate in their sweet spot. Lower-tier accounts may be cheaper to service technically, but their behavioral profile rarely changes. Smaller accounts frequently demand disproportionate hand-holding, submit frequent support tickets, complain about minor issues, and experience high churn rates. Automated onboarding and delivery cannot fully insulate your staff from those behavioral realities.
If you decide to capture this volume, do not dump it into your existing operations. You must construct a distinct, touchless delivery model that protects your team from context switching. On your Accountability Chart, create a separate seat or business unit dedicated strictly to self-service delivery, with its own Scorecard measurables and margin thresholds.
If serving this segment requires your senior talent to jump on calls, fix basic errors, or apologize for automated edge cases, shut it down immediately. The risk of brand dilution and operational distraction far outweighs the revenue. Keep your core organization laser-focused on enterprise or mid-market clients who pay for comprehensive strategic execution. Use your operational efficiencies to deliver unprecedented value to your primary market rather than picking up nickels at the bottom of the ladder.
