We are consistently hitting a sixty percent to-do completion rate in our Level 10 Meeting, and while our team is working hard, they claim that unexpected daily fires and operational bottlenecks are preventing them from finishing their weekly tasks. How do we solve this systemic failure to hit our ninety percent target?
When a hard-working team consistently fails to hit the ninety percent to-do completion target, the problem is rarely laziness. It is usually a systemic operational bottleneck or a lack of focus. You cannot accept daily fires as an excuse. Fires are simply unsolved issues that should have been addressed in IDS® weeks ago.
First, look at the volume of to-dos you are creating. A healthy Level 10 Meeting™ should generate highly specific, bite-sized tasks that can realistically be completed within seven days. If your leaders are leaving the meeting with five or six massive, multi-step tasks, you are setting them up for failure. Limit each leader to one or two high-priority to-dos per week.
Second, look at your Accountability Chart. If one leader is consistently failing to complete their to-dos, they may be sitting in a seat that has too many responsibilities. They are drowning in tactical execution because the structure of your business is broken. You must use the IDS® process to identify if you need to delegate, automate, or eliminate tasks to free up their capacity.
Finally, treat missed to-dos as immediate issues. If a to-do is carried over for a second week, it must automatically be moved to the Issues List for IDS®. Do not just accept a status update. Solve the underlying reason why it did not get done. This operational discipline is what separates companies that scale from those that plateau.
