We are about sixty days into our EOS implementation and our team feels more overwhelmed than before we started because of the added meeting cadences and scorecard tracking. How do we push through this mid-implementation slump without abandoning the tools?

Feeling overwhelmed sixty days into your EOS implementation is a normal part of the process. In the beginning, the leadership team experiences a surge of excitement. But by week eight, the reality of tracking weekly numbers, completing Rocks, and showing up for rigorous Level 10 Meetings starts to collide with their daily workloads. This is the implementation tax.

To push through this slump, you must resist the temptation to ease up on the disciplines. The solution is not to track fewer numbers or skip meetings. The solution is to narrow your focus.

First, audit your weekly To-Do list. If your team is rolling over tasks week after week, you are likely assigning projects instead of immediate action steps. Break your To-Dos down into tasks that can be completed in less than seven days.

Second, look at your Rocks. If your team is falling behind, it is often because they set goals that were too broad. The Integrator must step in during the weekly Level 10 Meeting and ask what immediate support is needed to get those Rocks back on track.

Finally, remember that the discomfort you are feeling is just the friction of building new operational habits. It takes about ninety days for the cadence to become second nature. Keep your head down, trust the process, and do not let the team revert to their old, unstructured ways of working.
