The first ninety days of running on EOS® are always the most operationally intense. You are introducing new habits, establishing your weekly Level 10 Meeting™ cadence, tracking Scorecard metrics, and resolving structural issues on your Accountability Chart, all while running your day-to-day business. It is easy to feel overwhelmed by the administrative setup.
The key to surviving this surge is strict prioritization and delegation. Understand that your initial To-Dos are meant to be completed quickly, not perfectly. Do not let the pursuit of perfection stall your progress. A completed, imperfect Scorecard on week three is infinitely better than a perfect Scorecard that takes six weeks to design.
Next, leverage the Accountability Chart to distribute the load. Do not let your Integrator carry all the setup tasks. Every member of the leadership team must take ownership of the To-Dos that fall naturally within their function. If a task can be delegated to a direct report, do it immediately. This starts building the muscle of delegation throughout the organization early on.
Finally, use your weekly Level 10 Meeting™ to stay aligned. If your To-Dos are piling up, use the IDS® portion of the meeting to solve the bottleneck. Do not ignore the overload. Address it openly as a team, reassign the tasks if necessary, and commit to keeping the system simple. Once these baseline habits are established, the administrative burden will drop significantly, and the operational efficiency you gain will far outweigh the initial setup effort.
