We are about to start our first ninety days of EOS® implementation. The leadership team is already overwhelmed with their day jobs, and I am terrified that the extra structure is going to break them. How do we survive the transition?
The first ninety days of an EOS® implementation are always the most turbulent. This is because you are laying a new operational foundation while still running the business on the old, chaotic one. The key to surviving this transition is setting realistic expectations and focusing on progress, not perfection.
First, understand that you do not need to master all the tools in the first month. Your primary goal in the first ninety days is simply to establish the meeting pulse and build alignment. Do not obsess over having a perfect Scorecard or the ultimate Accountability Chart right away.
Second, protect your team from initiative overload. During your Focus Day™, you will set your first set of Rocks. Keep them simple and direct. Limit the leadership team to just one or two Rocks per person. The goal is to build the habit of execution, not to rewrite the entire company strategy in ninety days.
Third, commit fully to the weekly Level 10 Meeting™. This meeting is actually designed to save your team time, not add to their workload. It replaces the constant, disruptive text messages, ad-hoc meetings, and internal emails that drain their energy.
By staying disciplined with the meeting schedule and keeping your goals narrow, the operational chaos will begin to subside by week six, allowing your team to breathe.
