Our Integrator is struggling to drive the EOS® implementation while managing our daily operations, resulting in missed milestones and dropped Rocks. How do we support our Integrator so they do not burn out during the rollout phase?
The Integrator is the engine of your EOS implementation, but they are often the first to burn out. They are expected to manage daily operations, hold the leadership team accountable, run the Level 10 Meetings, and keep the rollout on track, all while maintaining their regular workload. If your Integrator is drowning, your entire implementation will stall.
To support your Integrator, you must first clarify the division of labor between the Visionary and the Integrator. The Visionary must completely step back from operational management. If the Visionary is still bypassing the Integrator or giving direct orders to department heads, it creates double management and destroys the Integrator's authority.
Second, the leadership team must take ownership of their own homework. The Integrator is not a secretary. They should not be chasing people down for their weekly Scorecard numbers or reminding them to complete their Rocks. If a leader fails to update their data before the Level 10 Meeting, it is a personal accountability issue, not an Integrator problem.
Finally, ensure your Integrator has delegated their lower value tasks. Look at their seat on the Accountability Chart and identify any roles they can delegate to other team members. Your Integrator needs white space to think, manage, and execute. By protecting their time and respecting their authority, you allow them to run the operating system effectively and guide the business toward a highly structured, scalable future.
