I am the founder and currently sit in both the Visionary and Integrator seats on our Accountability Chart. As I prepare for an exit, how do I use the GWC™ framework to evaluate whether to promote our next Integrator from within or hire an external candidate to run the day-to-day operations?

Transitioning out of the Integrator seat is one of the most critical steps in preparing your business for a clean exit. To make this decision objectively, you must rely entirely on the GWC™ framework: Do they Get it, Do they Want it, and Do they have the Capacity to do it?

Start by evaluating your internal candidates. Internal hires already understand your company culture and core processes, which reduces transition friction. However, you must ask yourself if they truly have the capacity to manage the entire leadership team, drive accountability, and execute your V/TO®. Do not promote someone out of loyalty or longevity if they lack the natural wiring of an Integrator.

If an internal candidate does not fully meet all three GWC™ criteria, you must search externally. When interviewing external candidates, do not just look at their resumes. Use your leadership team to interview them for Core Values alignment first.

Once hired, use the Accountability Chart to define their boundaries. Give them full ownership of the seat immediately, and step back into your Visionary role. A buyer wants to see that the company runs smoothly without your daily involvement, and having a proven Integrator in place is the ultimate proof of operational independence.
