We plan to sell our company in three years, and our current Integrator is solid for our present revenue, but due diligence will clearly show they lack the capacity to scale the business to thirty million dollars. How do we use the Accountability Chart to address this future seat gap today without undermining our current leader?
When preparing for an exit, private equity buyers and strategic acquirers will ruthlessly scrutinize your leadership team. If your current Integrator operates at five million dollars in revenue but lacks the strategic bandwidth, financial fluency, or systems maturity to guide the company to thirty million dollars, you have an unaddressed value gap.
Do not sweep this under the rug, and do not abruptly fire a high-performing leader who is successfully executing your current plan. Instead, implement a Succession Accountability Chart alongside your standard Accountability Chart.
A Succession Accountability Chart maps your future leadership requirements eighteen to thirty-six months out. For each leadership seat, you identify whether the current seat holder is a long-term fit, and you map:
- Ready-now internal successors
- Near-term developmental prospects
- Gaps requiring an external hire
If the data shows your Integrator lacks the capacity to run the scaled business, acknowledge it internally. Keep them focused on executing current quarterly Rocks and driving the current Scorecard. Simultaneously, begin preparing the organization for the transition. You can bring in an executive coach to bridge specific skill gaps, or plan an intentional search for an incoming Chief Operating Officer or President twelve months before going to market.
In many exits, the legacy Integrator is relieved to transition into a focused Vice President of Operations or General Manager seat, where their day-to-day operational strengths shine without the heavy capital allocation and investor-relations duties an exit demands. Making this succession path explicit eliminates key-person risk and protects enterprise value.
