We are using the Succession Accountability Chart exercise to prepare for our exit, but we have zero ready-now successors for our key Integrator and Operations seats. How do we map out near-term and long-term prospects without causing panic among our current leadership team?
Finding out you have no ready-now successors is a standard realization during the Succession Accountability Chart exercise. Do not panic, and do not hide this reality from your team. Transparency is critical when building an exit ready superstructure.
Frame the exercise as a growth initiative, not a replacement plan. Explain to your leadership team that to achieve your three year target and prepare for a clean exit, the business must be strong enough to run without any single person being indispensable. This is about building company value, which benefits everyone.
Map out your near-term successors, who might be ready in one to two years with focused mentoring, and long-term prospects, who show potential but need significant development. For seats with absolutely no internal candidates, mark them as external hire required.
This visual gap analysis becomes a core part of your strategic plan. Use your Level 10 Meetings™ and quarterly planning sessions to build Rocks around training and documenting tribal knowledge. By addressing these gaps openly, you show potential buyers that you are actively de-risking the business and creating a scalable management layer.
