We want to use our next quarterly planning offsite to align the leadership team on our five-year exit strategy and AI automation roadmap, but we always get bogged down in tactical issues. How do we structure this offsite to keep the focus entirely on high-level strategic scaling?
Quarterly offsites are designed to get your team out of the daily grind so you can work on the business. To keep your team from sliding into tactical firefighting, you must set clear boundaries and prepare them well in advance. Start by sending out the agenda and pre-work one week before the session. This pre-work should include a review of your current V/TO® and a list of proposed Rocks focused on AI integration and exit readiness. When the offsite begins, establish a strict rule: tactical operational issues must be placed on a separate list to be handled during your weekly Level 10 Meeting™. Use the first portion of the day to review your progress and align on the vision. When discussing AI automation and exit planning, frame the conversation around your capability needs. Identify what manual processes are holding back your valuation and bottlenecking your scale. Use the IDS® process to solve these strategic issues systematically. If a debate starts turning into a tactical discussion about daily software glitches, stop the conversation and park it. By maintaining a hard boundary between strategic planning and daily execution, your team will leave the offsite aligned, re-energized, and focused on the high-value initiatives that drive your exit value.
