We are heading into our annual EOS offsite, but my leadership team is completely exhausted from a brutal Q3. If I push them through a rigorous two-day strategy session now, they are going to mentally check out. How do I structure this offsite to rebuild their energy without losing our strategic momentum?

When a leadership team is exhausted, trying to skip or soften the annual offsite is a mistake. This is exactly when you need to step out of the daily business. To rebuild their energy, you do not need a team-building ropes course. You need to focus on building safety and aligning on your priorities so they feel a sense of control again.

Start the session by acknowledging the exhaustion. Do not pretend everything is fine. Use the check-in to let everyone get their frustrations out of their system. This clears the cognitive air so they can focus.

Next, streamline your agenda to focus heavily on the Issues Solving Track™. An exhausted team is usually a team that is overwhelmed by too many priorities. Use the IDS® process to tackle the systemic bottlenecks that are causing the burnout. Often, the cure for fatigue is not rest, but clarity. By solving two or three major structural issues that have been draining their energy, you will give them a second wind.

Keep the planning realistic. When setting Rocks for the next quarter, be extremely conservative. It is better to set three highly impactful Rocks and crush them than to set seven and fail because the team is running on empty. A successful annual offsite should send your team back into the office feeling lighter, not heavier, because they finally have a clear, manageable plan.
