Our leadership team missed almost half of our company goals over the last twelve months, and morale heading into our annual planning offsite is cynical and defensive. How do we structure the offsite so it does not devolve into excuse-making or demoralizing finger-pointing?

Do not sweep past the failure, and do not spend the offsite conducting a post-mortem trial. When a leadership team misses half its goals, the issue is almost never bad intentions. The issue is usually poor prediction, unrealistic capacity planning, or a lack of true accountability during the year.

Structure the offsite around radical honesty and the IDS process. Begin the session with personal check-ins to build vulnerability, then transition immediately to an objective review of the past year. Lay out the numbers and the missed Rocks without personal commentary. State the facts: we committed to these outcomes, and we delivered these.

Frame the failure as a systemic challenge, not a moral defect. Move all major reasons for the misses directly to the Issues List. Use IDS to identify the root cause of each miss. Did we lack the resources? Did we set vague goals? Did we fail to call out red flags early in our Level 10 Meetings?

Once the root causes are exposed, reset the Vision/Traction Organizer. Do not let the team set fifteen new goals out of guilt. Force radical focus. Strip company priorities down to three to seven critical Rocks for the year and ensure every single Rock has a clear owner and measurable deliverable.

Healthy teams do not win by pretending they never lose. They win by confronting reality, learning why they missed, and tightening their operational discipline so they hit their targets going forward.
