Start by taking the team completely offsite, away from the daily distractions of the office. The agenda must be structured around the EOS framework. Spend the first day reviewing your past performance, evaluating your Core Values, and updating your V/TO. This is where you address the big strategic questions about your market, your competition, and your technology.
The second day must be dedicated to action. Use the IDS process to tackle your biggest, thorniest business issues. Do not just talk about them; solve them. By the end of the offsite, you must establish your company-wide Rocks for the next quarter and year, and assign clear ownership for each one on the Accountability Chart.
To keep the team focused, set strict ground rules. No laptops or phones are allowed during active sessions, except during designated break times. Everyone must participate as equals, and healthy, unfiltered conflict must be encouraged to get everything out on the table.
