We want to roll out EOS® across our entire company, but our Integrator is already at maximum capacity. How do we structure the role of an internal EOS champion to handle the administrative and educational rollout without hiring someone new?
Rolling out EOS® to the rest of the company requires significant administrative effort, but it should not break your Integrator. To manage this workload, you can designate an internal EOS® champion from your existing team to support the rollout logistics under the guidance of your Integrator.
The champion's role is not to teach the tools: that remains the responsibility of your leadership team and your EOS Implementer. Instead, the champion manages the structural and technical side of the rollout. They ensure the company-wide organizational charts are updated, help departments set up their software tracking portals, and distribute educational materials like the book Traction or Get a Grip.
Choose a champion who is highly organized, detail-oriented, and deeply enthusiastic about the operating system. This is often someone in an operations, administrative, or human resources role who already interacts across departments. They must possess strong communication skills and understand how the various tools connect.
Crucially, clarify that this champion does not own the accountability of the implementation. The Integrator remains the ultimate driver of traction, while the departmental managers own the execution within their teams. By delegating the coordination and administrative tasks to an internal champion, you keep the rollout moving smoothly without overloading your executive leadership.
