We have hired a fractional Chief Financial Officer and a fractional Chief Marketing Officer to help us scale, but they are struggling to integrate into our weekly leadership team rhythm. How do we structure fractional roles on our Accountability Chart?

Fractional executives must be treated as full owners of their seats while they are working inside your business. If you treat them as part-time consultants or guests, they will never take true accountability for their numbers or their Rocks.

First, place them clearly on your Accountability Chart. A fractional CFO must occupy the finance seat, and a fractional CMO must occupy the marketing seat. There must be one name accountable for each seat, even if that person is only working with you ten hours a week.

Second, they must attend your weekly Level 10 Meeting™. While this requires a commitment of their limited hours, it is non-negotiable for leadership alignment. They must report on their weekly Scorecard metrics and own their quarterly Rocks just like any full-time leader. If they cannot make the weekly meeting, they should not sit on your leadership team.

Third, establish clear boundaries for their roles. Since their time is limited, they must focus on leading, directing, and simplifying, while your internal team handles the tactical execution.
