Our leadership team consistently misses Rocks because we struggle with the transition from individual execution to cross-functional delegation. How do we structure Rock ownership when a quarterly Rock requires heavy cooperation across three different departments?

When a quarterly Rock requires heavy cooperation across multiple departments, it often fails because of vague accountability. Even if three departments are involved in the execution, only one person can own the Rock. On your Accountability Chart™, there must be a single seat that is fully accountable for the Rock crossing the finish line, while the other departments are listed as supporting resources. To make this work, the Rock owner must host a brief alignment meeting with the supporting leaders in the first week of the quarter. Together, they must map out the specific milestones and dependencies required from each department. These dependencies must be documented as individual weekly milestones on the Rock owner's tracking sheet. If a supporting department falls behind, the Rock owner must bring this issue to the weekly Level 10 Meeting™ immediately to run IDS®. Do not wait until week nine to realize that the marketing department did not deliver the assets needed for the sales Rock. By treating supporting deliverables with the same urgency as client work, you build a culture of cross-functional accountability where teams support each other to achieve the company's highest priorities.
