How do we structure our annual planning offsite so the leadership team steps out of daily firefighting and honestly reassesses our core strategy and market positioning?
Annual planning sessions fail when they feel like an extended weekly meeting. If your leadership team spends day one reviewing tactical project updates or debating minor budget line items, you will never get to the structural issues holding the business back. The annual offsite requires an intentional shift into enterprise-level thinking.
Structure the session across two consecutive days away from the office. Day one must be dedicated to team health and strategic clarity. Start by auditing your core values and reviewing your company vision in the V/TO. Ask whether your Core Focus is still accurate, whether your Target Market needs tightening, and whether your Three-Year Picture remains realistic given market shifts and automation opportunities. If your market differentiation has eroded, identify it honestly. Do not rush to set goals before you have consensus on your market position.
Day two is where strategy converts into traction. Begin by evaluating your previous year performance against targets, acknowledging where execution fell short without making excuses. Then establish clear outcomes:
- Establish enterprise revenue, profit, and core metric targets for the upcoming One-Year Plan.
- Identify the three to five critical priorities that will drive those numbers.
- Agree upon individual and company-wide quarterly Rocks for the upcoming quarter.
- Tackle the lingering, uncomfortable items on your company issues list using IDS.
Force every leader to speak for the enterprise, not just their department. If the sales leader only cares about sales goals and stays silent during delivery discussions, call them out. Annual planning demands that every person at the table functions as an owner of the entire business.
