We are using EOS® to build toward an exit, but we need to know exactly how to structure our Accountability Chart to prove to a future buyer that the owner is completely optional. How do we run this process in our sessions?
To prepare your company for a clean exit, we must design an Accountability Chart that proves the business runs independently of its current owner. During our session days, we do this by building a self-sustaining leadership structure. We look at every seat on the chart and ask if the business would collapse if that person took a thirty-day vacation. If the answer is yes, we have work to do.
We start by redefining the Visionary and Integrator seats. In many owner-led businesses, the owner occupies both seats or is heavily entangled in the daily operations. We use our sessions to transition you out of the tactical Integrator role. We clearly define the responsibilities of your leadership team so they have full ownership over their respective seats.
This transition requires us to rigorously apply the GWC™ tool to every leadership seat. Every person must truly get, want, and have the capacity to do their job without looking to you for permission. When a prospective buyer audits your company, they look at the strength of your leadership team. They want to see that your Integrator and department heads are driving the business forward.
By structuring your Accountability Chart this way, we convert your business from an owner-dependent machine into an asset. We use our V/TO® to document this organizational evolution over a three-year horizon. This clear structure gives buyers the confidence that the transition will be clean, preserving your valuation and securing your legacy.
