Too many offsites are expensive vacations that produce zero traction. To avoid this, you must run a highly structured, intense meeting that focuses on solving real issues rather than polite status reporting.
Start your offsite by establishing the ground rules of Our Charter, specifically the pillars of Trust and Same Page. This means no devices in the room, a commitment to unfiltered honesty, and a focus on the greater good of the business.
Use your V/TO to frame the agenda. Spend the first portion of the day aligning on your long-term vision, Core Values, and Core Focus. Once aligned, pivot quickly to your 1-Year Plan and your short-term execution. Do not let leaders present long, boring slide decks about their departments.
Instead, transition into the IDS process. Bring your most painful issues to the table and spend the majority of your time identifying, discussing, and solving them permanently. Ensure that every resolution is actionable and assigned to a specific owner.
End the offsite by having each leader commit to their individual quarterly Rocks and rate the meeting. A successful offsite is not measured by how much fun the team had, but by the clarity and alignment they carry back into the office on Monday morning.
