We are shifting our business model from one-off commercial installations to multi-year recurring service contracts, but my leadership team keeps designing our new Accountability Chart around our existing project staff. How do we force structure first when the business model itself is changing?
When you pivot from one-off projects to recurring service revenue, your business model fundamentally shifts from project delivery to customer retention and contract uptime. If your leadership team designs the Accountability Chart around existing project managers and field foremen, you will build an expensive, broken machine designed for a business you are actively trying to leave behind.
You must enforce the EOS rule of structure before people. Take all names off the board. Do not allow your leaders to ask who gets which title or where their favorite employee will land. Look strictly at your V/TO and your target revenue model for the next twelve to twenty-four months.
Ask the brutal structural questions:
- What seats are required to sell recurring service contracts instead of custom proposals?
- What seat is accountable for client onboarding, recurring adoption, and churn reduction?
- How does field operations deliver preventive maintenance instead of running emergency custom builds?
Once you define the five core roles for each seat, you will see a dramatically different chart. The massive Project Management box shrinks, while Customer Success, Preventive Maintenance Scheduling, and Contract Renewals emerge as distinct seats.
Only after the structure is fully agreed upon do you evaluate current staff against the new seats using GWC (Gets It, Wants It, and has the Capacity to do it). Some legacy project managers will transition into Customer Success or Service Delivery. Others will lack the capacity for high-volume service management and must stay in remaining project seats or exit. If you build the chart around current staff, you guarantee the new business model fails before it launches.
