Spending ten minutes of your Level 10 Meeting arguing about what to talk about is a massive waste of energy. When a leadership team cannot quickly agree on their top three issues, it is usually because they lack a shared filter or because individual leaders are fighting to protect their own departments. This friction slows down the entire IDS process.

To streamline your prioritization, the Integrator must drive a rapid voting process. Instead of asking the team to debate the entire list, look at the board and ask each leader to state their top priority based on one simple filter: What is the most critical blocker to our company Rocks or our weekly Scorecard right now? This instantly shifts the focus from personal preferences to organizational impact.

Once the team has voiced their top choices, the Integrator makes the final call on the top three. The Integrator seat is accountable for keeping the team on track, which includes breaking ties. Do not seek unanimous agreement or run long debates to select the issues. Choose the top three, tackle number one, and do not look at number two until number one is completely solved.
