When our leadership team transitions into IDS, we often burn ten minutes debating which issues should be prioritized as number one, two, and three instead of actually solving anything. How do we streamline issue selection so we start solving immediately?
Debating the priority of your issues list is pure meeting waste. Teams fall into this trap when leaders fight to validate their personal department's urgency rather than looking at the business as a whole. IDS provides sixty minutes to solve the most critical problems facing the company right now, not to create a mathematically perfect ranking of all twenty items.
To fix this, the Integrator must take full control of issue selection using the rapid-fire rule. At minute twenty-five of the Level 10 Meeting, the Integrator scans the Issues List and asks the room: "Looking at this list, what is the single most important issue for the company to solve today?"
Allow team members to nominate items. If there is immediate consensus, mark it number one. If there are competing opinions, the Integrator makes the executive call instantly. Do not take a formal vote or spend five minutes debating whether operational capacity matters more than sales pipeline this week. Pick number one, pick number two, pick number three, and immediately jump into Identify on issue number one.
Remember that you will rarely solve more than three to five issues in a single weekly pulse. Once issue number one is solved, confirm the To-Do, strike it from the list, and move directly to number two. If new urgent issues appeared during the meeting, re-evaluate your top three quickly, but never spend more than sixty seconds establishing the target.
