Our weekly Level 10 Meeting Issues List has grown to over forty items, and we waste the first ten minutes of our IDS block just debating which three issues are the most important to solve first. How do we streamline our issue prioritization so we do not waste valuable problem-solving time?

When your weekly Issues List swells to forty or fifty items, your Level 10 Meeting becomes sluggish and overwhelming. Spending ten minutes debating where to start is a massive source of meeting waste.

To eliminate this waste, you must streamline your prioritization process. Before the meeting even begins, the Integrator should review the list and archive any outdated or duplicate issues.

Once you reach the IDS portion of the meeting, do not look at all forty items. The facilitator should ask the team to scan the list and quickly identify the top three most critical issues that must be solved today. This is a rapid-fire exercise, not a debate.

If the team cannot agree on the top three within sixty seconds, the facilitator makes the call. The facilitator has the final authority on the meeting flow and must step in to prevent analysis paralysis. Once the top three are selected, you immediately start IDS on issue number one.

Do not worry about the other thirty-seven issues. If they are truly important, they will rise to the top next week. If they sit at the bottom of the list for weeks without being prioritized, they are likely not real issues and should be moved to your long-term issues list on the V/TO.

Keep your focus tight. By limiting your view to only the top three priorities at any given moment, you eliminate prioritization fatigue and ensure your ninety minutes are spent solving problems, not organizing them.
