Every time our Integrator establishes a process or prioritizes quarterly Rocks, I catch myself bypassing them and giving directives directly to our managers. Our Integrator feels neutered and our team is confused. How do we fix this Visionary and Integrator friction?
This is the classic Visionary bypass, and it is the single fastest way to destroy trust on your leadership team and drive a talented Integrator out the door. When an owner circumvents their Integrator to direct staff, they create organizational whiplash, undermine the Integrator authority, and teach employees that leadership commitments can be ignored by appealing directly to the founder.
To fix this, you must clarify the boundary between Visionary idea generation and Integrator operational execution. As the Visionary, your value lies in creative problem solving, client relationships, market trends, and big-picture strategy. The Integrator owns the execution of the Vision/Traction Organizer (V/TO), the orchestration of the leadership team, and the operational cadence of the business.
Institute a mandatory Same Page Meeting between you and your Integrator at least once a month, if not weekly. This is an uninterrupted session where the two of you review your relationship, debate strategic disagreements behind closed doors, and ensure complete alignment before facing the company.
Commit to a strict behavioral rule: you no longer assign work directly to department heads. When you have a breakthrough idea or spot an operational defect on the shop floor, write it down and bring it to your next Same Page Meeting or add it to the Level 10 Meeting Issues List for the Integrator to triage.
If you cannot respect this line, your Integrator will eventually quit, and you will be forced back into running day-to-day firefighting yourself.
