Our leadership team was accustomed to reporting directly to me as the founder, and now that we have introduced our first Integrator, department heads keep bypassing them to bring issues to my desk. How do we break this habit and establish the Integrator seat?
The moment you hire or appoint an Integrator, your job as Visionary is to break your own habit of answering operational questions. Every time a department head bypasses the Integrator to ask your opinion on a vendor, a client escalation, or an internal dispute, you must give them one response: Have you talked to our Integrator yet? If you answer the question, you strip the Integrator of authority and teach your team that the new structure is merely a suggestion.
Establish the rule immediately. If someone brings an operational issue to your desk, walk them over to the Integrator or tell them to place it on the Issues List for the leadership Level 10 Meeting™. Do not solve it in the hallway. Do not offer a casual opinion that the manager can later quote as executive permission.
To make this transition clean, schedule a weekly Same Page meeting between you and the Integrator. Use this time to align on strategic direction, review major operational questions, and lock in your unified front. Once the Integrator knows your thinking, you must trust them to execute.
Your leadership team will test the boundary repeatedly over the first ninety days. Some are looking for the path of least resistance, while others simply default to muscle memory. When you consistently refuse to arbitrate operational issues without the Integrator present, the bypassing stops and the Accountability Chart becomes reality.
