Our leadership team has developed a toxic pattern of passive-aggressive compliance where everyone nods in agreement during our Level 10 Meetings but then actively undermines or ignores those decisions once the meeting ends. How do we kill this behavior and establish true commitment?
Passive-aggressive compliance is a silent killer of execution. When leaders agree to decisions inside your Level 10 Meeting™ but complain or drag their feet outside of it, you have a trust problem. They are prioritizing artificial harmony over the health of the business.
To break this pattern, you must establish a new ground rule: silence equals disagreement. During your meetings, when a major decision is on the table, you must actively extract dissenting opinions. Do not let the team nod and move on. Look for body language cues like folded arms or rolled eyes and call them out immediately. Force every member of the leadership team to state their position out loud.
Once everyone has spoken, apply the EOS® principle of agree and commit. We debate honestly, but once a decision is made, everyone on the team must back it 100 percent outside the room. If a leader fails to support a decision afterward, treat it as a core value violation.
Use your next quarterly offsite to rebuild vulnerability-based trust. Have the team share their personal histories and complete a simple behavioral assessment. When leaders understand each other's communication styles, they feel safer engaging in healthy conflict. Make it clear that healthy conflict is a requirement of being on the leadership team, and silent disagreement is no longer tolerated.
