Our leadership team brings every cross-departmental deadlock to me to make the final call instead of working it out themselves. How do I train my leadership team to resolve high-stakes issues autonomously so I am no longer the operational bottleneck?

If your leadership team cannot resolve deadlocks without you, you do not have a leadership team. You have a collection of direct reports waiting for parental approval. Being the company tie-breaker feels powerful, but it makes you the single greatest constraint to scaling and kills the enterprise value buyers look for.

To break this dependency, alter your behavior first. When two executives bring a conflict or cross-departmental issue to your desk, refuse to solve it. Do not offer opinions, validate grievances, or make the executive ruling.

Instead, enforce a three-step autonomous resolution standard:

- Identify the single seat on the Accountability Chart that owns the decision. Every issue touches multiple departments, but only one seat owns the measurable outcome. If the decision impacts delivery speed, Operations owns it. If it impacts revenue acquisition, Sales owns it. Clarify who has the final call.
- Push the debate into IDS®. If the executives disagree on strategic impact, mandate that they place the item on their Level 10 Meeting™ agenda and debate the root cause openly using data.
- Force recommendations, not problems. If the issue is escalated to the Integrator, the feuding leaders must present two fully formed, agreed-upon options with operational trade-offs, not an open-ended dispute.

If you continue stepping in to make the hard calls, your executives will never build the muscle to negotiate tough enterprise decisions. Back away from the referee role, support the seat owner, and let your leaders run the business.
