Our leadership team meetings always run over schedule and get bogged down in small details, so how do we make our executives operate like high-level leaders?
When executive meetings devolve into tactical weeds, it is almost always because the leadership team lacks a structured meeting rhythm and has not clearly distinguished tactical management from strategic leadership.
To fix this dynamic, implement the weekly Level 10 Meeting agenda strictly:
- Start and end on time every single week without exception. Allocate exactly ninety minutes.
- Move through the reporting section in the first twenty minutes: Scorecard, Rock review, customer and employee headlines, and the short To-Do list. Reporting must be crisp. If a metric or Rock is off track, drop it down to the Issues List. Do not start discussing or solving it during the review.
- Spend the remaining sixty minutes on IDS: Identify, Discuss, and Solve. Prioritize the list so the team attacks the most urgent root-cause business issues first, rather than cherry-picking easy tactical items.
- Force leaders to bring enterprise issues to the table rather than departmental minutiae that should be resolved with their own direct reports.
When you consistently protect the Level 10 Meeting structure, your executives stop using leadership time for operational status updates and begin functioning as a collaborative team solving structural obstacles.
