One of my key leadership team members holds all our operational processes in their head and refuses to document them, making us entirely dependent on them. How do we break this knowledge-hoarding habit so we can build a scalable, exit-ready business?

Knowledge hoarding is a major threat to your company's value, especially when preparing for an exit. A business where key processes exist only in someone's head is not an asset; it is a liability. If a leader refuses to document their operations, they are holding the business hostage.

Look at your Accountability Chart. Every seat on the leadership team must have a core role dedicated to systematizing and simplifying their department. If this leader is refusing to document their processes, they do not GWC™ their seat. They lack either the capacity or the true desire to build a scalable department.

Bring this issue to your next Level 10 Meeting™ and use IDS® to address it. Frame documentation not as a bureaucratic exercise, but as a Core Value requirement under Help First and Do The Right Thing. A true leader sets their team up for success by making their department repeatable and independent of any single person.

Set a specific, quarterly Rock for this leader to document their core processes. Use a simple, high level approach, capturing the twenty percent of the steps that drive eighty percent of the results. If they refuse or fail to hit this Rock, you must address their alignment with your Core Values and determine if they belong on your leadership team.
