Certain leaders agree to decisions during our Level 10 Meeting, but then host sidebar meetings in the hallway or on Slack expressing disagreement to their teams. How do we enforce unanimous executive alignment and eliminate post-meeting backchanneling?

Sidebar sabotage destroys leadership credibility and paralyzes company execution. When an executive smiles and nods during the Level 10 Meeting and then confides to their team that they think the plan is flawed, they are actively breeding cynicism among frontline staff.

The leadership team must operate under a strict operating principle: disagree and commit. During the IDS portion of the meeting, passionate, candid, and unfiltered debate is mandatory. Every executive is expected to voice concerns, challenge assumptions, and fight for the best enterprise solution.

However, once an issue is solved and an agreement is finalized, the debate ends. From that exact moment forward, the leadership team must present a united, bulletproof front to the organization. There is zero tolerance for post-meeting disclaimers such as saying that the rest of the team forced a decision.

To stamp out backchanneling, institute the Cascading Messages discipline at the end of every Level 10 Meeting. Spend the final five minutes documenting exactly what decisions were made, who will deliver the message, to whom it will be delivered, and the exact timeline for delivery.

If an executive continues to run backchannel whisper campaigns, address it immediately as a severe breach of trust and Core Values. Pull them into a direct meeting and make it clear that alignment behind closed doors must match alignment in the hallways. If a leader cannot genuinely commit to team decisions once finalized, they cannot sit at the leadership table.
