Whenever a major client crisis or operational breakdown occurs, our team still instinctively escalates the issue to me for the final solution. How do we break this dependency on our exit runway so a buyer knows the business can self-correct without the founder?
Breaking this dependency requires a strict commitment to shifting problem-solving responsibility to your leadership team. When an issue escalates to you, resist the urge to solve it. Instead, redirect the problem back to the appropriate seat on your Accountability Chart. Force your leadership team to use the EOS® IDS® (Identify, Discuss, Solve) process to resolve operational issues themselves. They must identify the root cause, discuss potential solutions, and own the final resolution. Ensure this problem-solving happens within their weekly Level 10 Meeting™, where you should participate only as an observer or not at all. If a team member lacks the confidence or capability to solve these issues, evaluate whether they truly have the GWC™ (Get, Want, Capacity) for their seat. You must let your team stub their toes and make mistakes while you are still around to provide a safety net, rather than shielding them from every crisis. This operational independence proves to a buyer that your company has a robust, self-correcting leadership team. Eliminating your role as the chief fire-fighter dramatically improves the quality of the business, reducing your daily stress and making the company significantly easier to run as you prepare for a clean exit.
