I am vacating the Integrator seat to focus purely on the Visionary role, but our department leaders keep bringing operational disputes to my desk. How do we systematically shut down founder backchanneling so the new Integrator can command the chart?
Department heads backchannel because you have conditioned them to do it. For years, you were the ultimate problem solver. Approaching you is comfortable, fast, and often yields the answer they want when the Integrator pushes back. Every time you entertain an operational question, you cut the legs out from under your new Integrator and wreck the integrity of your Accountability Chart.
Breaking this habit requires radical discipline from you, the Visionary:
- Establish the Same Page rule: You and your Integrator must conduct a weekly Same Page meeting. If you disagree on operational decisions, debate them privately behind closed doors. Once you leave the room, present an unbreakable united front.
- The immediate redirect: When a department head comes to your office or sends you a direct message about operational priorities, vendor contracts, or staffing issues, do not answer it. Do not even offer an opinion. Ask one question: Have you brought this to your Integrator? If the answer is no, instruct them to put it on their weekly Level 10 Meeting™ agenda or take it to their one-on-one with the Integrator.
- Refuse to arbitrate: If an employee complains about an Integrator's operational call, do not overrule it. Tell the leader that the Integrator has full authority over business execution. Overruling your Integrator in public destroys their authority and leaves you trapped in the day-to-day operations forever.
Your job as Visionary is big ideas, key relationships, culture, and high-stakes partnerships. Let your Integrator run the chart.
