Our Integrator facilitates our Level 10 Meeting and gets visibly defensive whenever someone rates the meeting a 7 or lower, taking constructive feedback as a personal insult. How do we fix this dynamic so leaders can rate the meeting honestly?
When an Integrator takes low meeting ratings personally, the entire room retreats into polite compliance. People start handing out fake eights just to avoid tension. That defeats the entire purpose of the Level 10 Meeting™ Conclude step.
The rating does not evaluate the Integrator as an executive. The rating evaluates the collective discipline of the entire room. If the team spent thirty minutes debating an off-track metric before dropping it down, or allowed side conversations to derail IDS®, everyone shares the blame for a 6 or 7.
The Visionary or a senior peer needs to call this dynamic out outside of the weekly pulse. During a private check-in, remind the Integrator that defensiveness shuts down open and honest communication, which directly undermines the Accountability Chart®.
At the start of the next Level 10 Meeting™, have the Integrator reset expectations with the room directly:
- The weekly rating evaluates how well our entire team adhered to the agenda, time limits, and problem-solving rules.
- It is not a report card on facilitation alone.
- Any rating under an 8 requires one specific, unsentimental critique explaining what went wrong so we can fix it next week.
When the Integrator leads by rating a sloppy meeting a 6 themselves and identifying their own facilitation slip, it creates psychological safety for the rest of the leadership team to speak the truth.
