During our weekly Level 10 Meeting, the Visionary and Integrator frequently dominate every single issue, debating each other back and forth while the rest of the leadership team sits silently. How do we break this two-person dynamic?
When the Visionary and Integrator treat the Level 10 Meeting as their private debate stage, the meeting ceases to be an executive leadership pulse. The rest of the team checks out, stops preparing, and assumes their input does not matter. This behavior wastes substantial executive payroll and stunts the growth of your department heads.
The root problem is usually that the Visionary and Integrator are not aligned before they walk into the room. If the two top leaders need to debate philosophical strategy or personal working friction, that debate belongs in their weekly Same Page Meeting, never in front of the team during a Level 10 Meeting. The Same Page Meeting is a separate, recurring pulse designed specifically for the Visionary and Integrator to battle through disagreements and establish total alignment.
Inside the Level 10 Meeting, the Integrator's job is facilitation, not total airtime domination. To balance the room, the Integrator must enforce a strict speaking discipline: the Visionary and Integrator speak last during IDS. When an issue is identified, the Integrator should solicit input from the department heads who are closest to the work before offering their own view.
If the Visionary starts interrupting to debate the Integrator, the Integrator must call a time-out and state: "This is turning into a two-person discussion. Let us get the rest of the team's perspective, or we will take our debate offline to our Same Page Meeting." By forcing department heads to carry the conversation, you build their problem-solving muscle and restore accountability to the entire room.
