During the To-Do List review, our Integrator spends too much time interrogating the details of completed tasks, asking for proof and status updates instead of accepting a simple 'done' or 'not done.' How do we stop this micro-management from eating our meeting time?

The To-Do List review in your Level 10 Meeting™ should be a rapid-fire accountability check, not a detailed project update. It is designed to take no more than five minutes. When your Integrator spends minutes interrogating each leader about how they completed a task, they are destroying the pace of the meeting and treating the leadership team like children.

The rule for the To-Do List is binary: it is either done or not done. There is no middle ground, and there is no room for explanation. When the facilitator reads a To-Do, the owner must answer with only one of those two words.

If a task is done, you check it off and move to the next. If it is not done, it remains on the list for one more week. No excuses are allowed during the review. If the incomplete task is blocking other departments, or if it has become a larger problem, it must be dropped to the Issues List to be discussed during IDS®.

The Integrator must trust the team. If a leader says a task is done, believe them. If the quality of their work is poor, that is an individual performance issue to be handled in their regular one-on-one meeting, not inside this ninety-minute collective block. Keep the meeting moving at a high operational velocity.
