Our weekly To-Do list completion rate is consistently below the ninety percent standard, and when we ask why a To-Do is incomplete, the owner gives a highly detailed, logical explanation about external delays. How do we stop this excuse loop?
A detailed, logical explanation for failure is still a failure. In a healthy EOS® culture, there are no good excuses for a missed To-Do. When your team accepts external delays as a valid reason for incomplete tasks, you are slowly eroding your operational standards and preparing your business for a messy, undisciplined exit.
To stop the excuse loop, the facilitator must change the response to an incomplete To-Do. When reviewing the To-Do List, the only acceptable answers are done or not done. If a task is not done, there is no discussion allowed during the review phase. You do not ask why, and they do not explain.
Instead, the incomplete To-Do is immediately dropped to the Issues List. During the IDS® portion, you will address it. When you analyze the issue, do not focus on the external delay; focus on the leader's ownership of the task. Did they identify the bottleneck early? Did they ask for help? Did they fail to estimate the effort required?
If a leader consistently blames external factors, they are failing to exhibit GWC™ for their seat. By forcing every missed To-Do into the light of IDS®, you make excuses uncomfortable and teach your team to anticipate obstacles rather than react to them after they have already missed the deadline.
