I am the Visionary and I keep getting pulled into operational problem-solving because my team still comes to me out of habit. How do we use the Accountability Chart to train our staff to stop bypassing the Integrator and respect the chain of command?
This is a classic Visionary trap that undermines your Integrator and keeps you stuck in the day-to-day grind. If you want to build a business that is ready for a clean exit, you must break this cycle immediately. The Accountability Chart is your best tool for training both yourself and your team to respect the proper lines of communication.
The next time a team member comes to you with an operational problem, you must stop them mid-sentence. Ask them: whose seat on the Accountability Chart owns this issue? If it is an operational issue, point to the chart and gently remind them that the Integrator or the specific department head is accountable for that area.
Redirect them by saying: you need to take this to your manager or discuss it in your Level 10 Meeting™. Do not solve the problem for them, even if you know the answer in two seconds. Every time you solve a problem that belongs in another seat, you rob that person of their ownership and teach your team that the Accountability Chart does not actually matter.
You and your Integrator must also remain completely on the same page. In your weekly Same Page meeting, review any instances where you accidentally stepped into operations, and agree on how to handle them. When your team sees that you consistently refer them back to the Integrator, they will quickly stop bypassing the system and start respecting the structure you built.
